The hidden costs of selling online in India that quietly eat your margin
By the Veritally team · · 4 min read
Most sellers price their products on commission plus shipping. The real cost of an order has seven or eight more lines, and some of them are not even in your control.
Commission is the cost you see
When you list on Meesho, Flipkart or Amazon, the commission or referral fee is the number you plan around. It is printed in your rate card and it changes when the marketplace announces it. The problem is that commission is often not the biggest cost on a low-priced order.
Here is everything else that comes out of the money a customer pays before it reaches your bank.
1. Shipping and weight slabs
Shipping is charged by weight slab, and the slab is decided by whichever is higher: the actual weight or the volumetric weight of your packed box. A box that is a little too big can push an order into the next slab. Over a month that adds up. Our guide to weight slab overcharges explains how to check this.
2. RTO: you pay twice
When a COD order is refused or undelivered, it comes back to you as RTO. Depending on the marketplace and the programme you are in, you can be charged for the forward trip, the return trip, or both, and you lose the sale. A high RTO rate is often the single largest margin killer for fashion and home sellers. Try the RTO cost calculator with your own numbers.
3. Customer returns
Customer returns are different from RTO. The product was delivered and the buyer sent it back. You may pay a return shipping fee, and the product may come back damaged, used or swapped. If you do not record an unboxing video, winning a claim is hard. The return desk helps you build that evidence.
4. Penalties and recovery deductions
Late dispatch, wrong product, quality complaints and listing issues can all lead to penalties. Some are fair. Some are applied to the wrong order or applied twice. Read Meesho penalties and recovery deductions for how to check them.
5. Fixed fees and closing fees
Some marketplaces charge a fixed fee or closing fee per order on top of commission. On a low-priced product, a small fixed fee can be a big share of your margin.
6. Taxes withheld: TCS and TDS
Marketplaces collect TCS under GST and deduct TDS under income tax from your payouts. This is not lost money, it is credit you can claim, but only if you track it and claim it. Many small sellers never do. See TCS and TDS on marketplace payouts.
7. Payment delays
Money that arrives late has a cost too. If you buy stock on credit, every week a payout is held is a week of interest or a week you could not restock. Holds and reserves are covered in Meesho payment on hold and Amazon unavailable balance.
8. Mistakes you never see
The last cost is the one this blog is really about: charges that are simply wrong. A delivered order that was never paid. A return credited to the wrong SKU. A weight slab applied to a product that never changed. These are not in any rate card and no one sends you an alert.
How to see your true cost per order
Take one month. For every order, write down what the customer paid and what actually reached your bank for that order. The gap, divided by the number of orders, is your true cost per order. Compare it with what you assumed when you set your price. Most sellers who do this once change at least one price.
Veritally does this matching for you, order by order, and flags the charges that look wrong with the evidence behind them. Checking is free, so the first step costs nothing.
Frequently asked questions
What is the biggest hidden cost for marketplace sellers?
For many COD-heavy categories it is RTO, because you can pay shipping in both directions and lose the sale. For low-priced products, fixed per-order fees and weight slabs can matter more than commission.
Is TCS deducted from my payout lost money?
No. TCS and TDS are credits against your tax. You can claim them, but you need to track them and file correctly. Ask your CA to check they match your marketplace statements.
How do I know if a charge is wrong?
Compare each charge with your rate card and the order's own details: weight, delivery status and return status. A charge that does not match the order is worth questioning.
